Concept: Context Renting

The strategic risk where organizations feed proprietary, high-value data into frontier model providers, effectively renting their own business context back to themselves.

Overview

For decades, companies have operated under the paradigm that proprietary data is their “alpha”—the core source of their competitive advantage. However, as organizations integrate AI assistants deeply into their workflows, they face a structural shift:

  • The Context Trap: To make AI agents useful, companies must supply them with comprehensive internal data.
  • Renting Context: Once this data is ingested by a frontier model provider (like Anthropic or OpenAI), the company must pay ongoing subscription or API costs to access the intelligence generated from their own data. They are effectively renting their own context.
  • High Switching Costs: When a model like Claude is integrated as a team-level harness (e.g., inside Slack or internal databases), it becomes so deeply embedded in daily workflows and operations that it becomes virtually impossible to remove or replace (“rip out”).

Strategic Implications

  • Lock-In: Frontier model providers become the ultimate gatekeepers of an organization’s operational memory.
